TL;DR (3-Line Summary)
I don’t do “methodology consulting.” I run a 10-day deliverable go-to-market diagnostic sprint: You get a PMF validation framework, production risk map, compliance timeline, delivery checklist, and channel priority matrix — all actionable from next Monday. Suitable for AI hardware/AIoT teams with product prototypes looking to pilot in NA or SEA. Not suitable for teams still finding direction, without a technical team, or expecting “guaranteed sales.”
You Think Consulting is “Giving Advice” — But a Qualified Diagnostic is “Giving Checklists + Boundaries + Validation Paths”
In the past three years, I’ve seen too many teams spend tens of thousands of dollars on a PPT full of “advice”: “enter the North American market,” “need localization,” “should find channel partners” — words that are correct but impossible to execute because they lack:
- A minimum action checklist for what to do next Monday
- Acceptance criteria and time boundaries for each action
- A judgment mechanism for when to cut losses
My 10-day Sprint isn’t “giving a plan” — it’s breaking your project into verifiable milestones and telling you where the pitfalls are at each milestone, how to avoid them, and how to cut losses if you can’t.
10-Day Deliverables Exposed (What You Get After Paying)
Deliverable 1: Go-Global Five-Piece Diagnostic Report (Day 1-3)
What you get:
- PMF Validation Framework: Your product’s 3 high-potential scenarios in NA/SEA + customer profiles for each + validation question list (10 questions)
- Production Risk Map: Risk points at each stage from DVT to MP + recommended supply chain configuration (no specific vendor prices)
- Compliance Timeline: Key milestones for FCC/CE/RoHS/data privacy + common pitfalls + budget range (scope, not precise quotes)
- Delivery Capability Self-Check: Installation/ops/RMA complexity assessment + what roles your team is missing
- Channel Priority Matrix: 3 channel paths each for NA and SEA + pros/cons + startup cost comparison
What you won’t get:
- Precise sales forecasts (I don’t promise results, only controllable metrics)
- Specific customer lists (I give channel types and outreach methods — you do the BD)
- Specific supply chain quotes (I give cost structure and pitfalls — you negotiate)
Deliverable 2: 10-Day Pilot Battle Map (Day 4-6)
What you get:
- Pilot Customer Selection Form: 7-dimension scoring table + 3 outreach script templates
- Minimum Viable Delivery List (MVD): 15 key nodes from signing to acceptance + acceptance criteria for each
- Risk Contingency Plans: 5 common failure scenarios + responses + loss-cut judgment lines
- Weekly Retrospective Template: 5 questions to judge whether to continue investing
Not included:
- Helping you directly BD customers (I give tools and methods — you execute)
- Writing business plans for you (I give frameworks — you fill in)
Deliverable 3: NA×SEA Priority Roadmap (Day 7-8)
What you get:
- Dual-Market Decision Tree: When to attack NA first, SEA first, or both simultaneously
- Resource Allocation Advice: How to distribute your current team, manpower, and budget (percentage ranges)
- Milestones and Budget Boundaries: Pilot/scale/channel phases with time and cost ranges (not precise numbers, but reasonable ranges)
Deliverable 4: 1-Hour Online Delivery Review (Day 9-10)
What you get:
- I walk through all deliverables and answer your questions
- I give you a “Next 90 Days Priority List” (5 items ranked by importance)
- If I judge your project isn’t suitable to continue, I clearly tell you why and suggest cutting losses or pivoting
Not included:
- Unlimited Q&A (After the sprint, if you need ongoing support, we can enter long-term advisory engagement)
- Executing for you (I give maps and compasses — you drive)
What Projects I Take and What I Reject
Projects I take (must meet all 3):
- Has product prototype (at least EVT/DVT, or already in small-batch production)
- Has technical team (at least 2 people for product iteration and tech support)
- Decision-maker involved (CEO or person with decision authority must participate throughout the sprint)
Projects I reject (any one triggers rejection):
- Still in idea phase (no prototype, want me to define the product)
- Expecting “guaranteed sales” (I only promise deliverables and methodology, not results)
- Decision-maker absent (Boss doesn’t participate, sends an executor — can’t drive results afterward)
10-Day Timeline and What You Need to Invest
| Day | What I Do | Your Investment |
|---|---|---|
| Day 1-2 | Project material collection and initial diagnosis | Provide product docs/BOM/existing customer feedback (2 hours organizing) |
| Day 3-4 | Five-piece diagnosis and risk map | 1-hour alignment meeting (answer my 10 questions) |
| Day 5-7 | Pilot battle map and priority roadmap | Team config/budget range (30 min) |
| Day 8-9 | Deliverable compilation and review | No investment — internal整理 |
| Day 10 | Online review and 90-day list | 1-hour review (CEO must attend) |
Total time investment: ~4-5 hours (spread over 10 days)

FAQ
Q1: How deep can 10 days go? Won’t it be too shallow?
A: 10 days isn’t “teaching” — it’s “diagnosing + giving checklists.” I won’t tell you “what is PMF” — I’ll tell you which 3 scenarios in NA/SEA your product is most likely to succeed in, how to validate each, and how to adjust if validation fails. Deep enough for you to start executing, but I don’t execute for you.
Q2: What if I need support after 10 days?
A: After the sprint, you can choose:
- No follow-up: Take deliverables and do it yourself
- On-demand purchase: Single 1-hour consultation ($500)
- Long-term advisory: Monthly retainer (quoted based on scope, typically $3K-8K/month)
- Joint market development: I invest resources to help you BD channels, milestone or results-based
Q3: Will you help me connect with supply chain/channels/customers?
A: Not included in Sprint. I give you “how to find, how to negotiate, how to filter” methods and checklists. If you need me to directly connect resources, that’s “joint market development” — requires separate discussion.
Q4: What if after the Sprint we find out we’re not suitable for going global?
A: That’s exactly the value of the Sprint — spending $4,500 and 10 days to avoid tens of thousands of dollars and 6 months of detours. If the diagnosis is “not suitable now,” I’ll tell you:
- Why not suitable (boundary conditions)
- What needs to be solved first to continue (priority)
- If giving up, what’s the alternative path
Q5: What’s the difference between you and other consulting companies?
A: Three core differences:
- I’m an operator, not a consultant: I’ve done delivery, hit pitfalls, know where things fail
- Deliverables are actionable: Every item has checklist, acceptance criteria, time boundaries
- I don’t promise results: I only promise deliverable quality, not sales/profit (that’s on you and your team)
Q6: Can I see case studies first?
A: My cases are all anonymized (client NDA). What you can see:
- Industry: AI hardware/AIoT/smart devices
- Markets: NA, SEA, or both
- Stage: Pilot, scaling, rework/recovery
- Result ranges: Pilot cycle reduced 30-50%, rework rate down, acceptance rate improved (no precise numbers)
If you need more details, we can discuss in the 30-minute fit call (without leaking client confidential info).
Start Now: Three-Step Screening Process
